Overview

Creative agencies often bleed profit through unbilled scope creep and unmonitored cloud costs. We replaced scattered spreadsheets with a centralized data engine that tracks real-time project margins, automated 3D asset management, and optimized our render-farm interactions.

The Challenge

Operating across Berlin and Dubai, the agency faced a "Black Box" operational problem. Project data was siloed in different tools (CRM, Time-Tracking, Cloud Storage), making it impossible to know if a project was profitable until weeks after delivery. Additionally, costs for cloud rendering and storage were spiraling, with no clear link between a specific client's project and the AWS/Render Farm bill.

The Solution

We built a Unified Agency Data Platform to treat "Project Delivery" like a supply chain:

  • Automated Cost Attribution (Python + Airflow): I engineered a pipeline that automatically tags and links cloud compute costs (AWS/Render Farms) directly to specific client project IDs. This instantly flagged projects that were burning through budget due to inefficient rendering.
  • Global Asset "Inventory" System: Built a single source of truth for digital assets. Instead of designers in Dubai waiting for files from Berlin, we set up an automated, geo-replicated storage system that pre-synced active project files, reducing "asset retrieval" time by 90%.
  • Real-Time Margin Dashboards: Connected the CRM (Revenue) with Time-Tracking & Cloud Costs (Expenses) into one live dashboard. Leadership could now see the exact net margin of every active project in real-time.
